Commercial cleaning robot pilot: a 30-day KPI and ROI plan

20.10.2026 · Redakcja RoboMorrow
PUDU CC1 Pro autonomous cleaning robot at a commercial facility

A commercial cleaning robot may claim hundreds of square metres per hour and still be a poor purchase for a specific shop. A credible decision requires an on-site trial measuring floor quality, stops, staff minutes and full operating cost. This is a practical 30-day acceptance framework for retail, hotels and offices.

Start with the job, not the robot brand

Divide the site into a busy entrance, corridors, furnished areas, carpet, washrooms and frequently soiled hard flooring. Document floor material, access hours, staffing and hazards. The cleaning mode needed in each zone matters more than a generic AI badge.

PUDU states that CC1 Pro supports sweeping, vacuuming, dust mopping and scrubbing, with LiDAR/visual navigation and an optional docking station. PUDU quotes 700–1000 m²/h for full-coverage cleaning and 1500–3000 m²/h for targeted work. These are manufacturer productivity claims, not forecasts for your building.

Five KPIs that matter on every shift

Coverage: share of zones meeting a quality threshold, not the shape of the route map. Interventions: runs needing rescue or manual reset. Service minutes: refilling, emptying, pad and brush care. Effective cycle time: from preparation through final clean-up. Result: repeatable post-cleaning checks against a defined surface standard.

A robot requiring twenty minutes of attention every shift has a different labour profile from a near-unattended machine. Autonomous driving time is not equal to paid labour saved. Redeploying an employee to a more useful task can be valuable, but must not be booked as a cash payroll saving unless an actual cost change occurs.

Two site scenarios

1,200 m² retail site: shelves, customers, boxes and carts continually change the accessible route. Run a trial during business hours and another after closing. If displays block 300 m², calculate usable cleaning coverage against genuinely available space, not the whole premises.

Hotel: carpet corridors and hard-floor lobbies demand different functions. Confirm which carpet attachments and software variants are included in a quote; a daily vacuum pass does not replace periodic deep carpet extraction. Include lifts, doors, nighttime noise, weekend service and guest interaction in the trial design.

ROI without fictional savings

Cost categories include acquisition or subscription, installation, supplies, maintenance, staff time and downtime. Benefits include documented hours actually released and improved service consistency. Avoid booking the same hours both as cash savings and as extra value from redeployed workers.

Illustrative arithmetic, not a market claim: saving 40 human minutes on each of 20 monthly shifts releases 13.3 hours. At a hypothetical €12.50 per labour hour this represents about €167 of potential monthly time value, before equipment, service and intervention cost. If operations cannot redeploy those hours, treat the €167 as time capacity rather than a payroll reduction. The €12.50 figure is a deliberately illustrative rate, not an EU labour-price claim.

What an acceptance agreement needs

Name who handles mapping, safety, staff training and faults. Define permitted spaces, cleaning quality, incident escalation, damage responsibility and local response time. Clarify who controls the site map and camera data, access permissions and deletion after the trial. Verify whether charging, refill and drainage infrastructure comes as part of the commercial quotation or is optional.

Decide before the first test which number of interventions and missed zones is unacceptable. A reseller promising support without a named local service route is a bigger risk than a modest difference in advertised square-metres-per-hour throughput.

The day-30 decision

Scale when quality and staff workload both improve. Adjust when a specific corridor or schedule is the root cause. Stop if frequent human rescue, weak service coverage or persistent cleaning defects make the economics irrational. The RoboMorrow deployment atlas documents real installations, but another customer’s result does not prove your local business case.

Pilot acceptance sheet: the customer signs it, not the manufacturer

On day zero, agree cleaning hours, space access and objective floor-quality criteria. Leave two or three comparison zones with the existing cleaning method. Each shift record actual finished area, human interventions, stoppages, unfinished routes and consumables. Before signing off, compare the full process cost including preparation, supervision and service.

KPIHow to evidence itTrap to avoid

The PUDU CC1 Pro video illustrates the maker’s features; it is not independent productivity measurement at your facility. Do not carry promotional throughput claims directly into a business case without your own pilot.

How to request a commercial quote

Ask for an on-site demonstration, scheduled maintenance, parts, consumables, map creation, operator training and service-level agreement. The official PUDU CC1 Pro product page describes the platform, not a verified local stock position or binding quote. An Amazon affiliate link would be misleading for a facility procurement with service obligations.
